Turning Intuition Into Insight: Building BridgeLayer Analytics Around What Matters

For management-consultant-turned-entrepreneur Victor Bilgen, starting his own consulting business, BridgeLayer Analytics (BridgeLayer), wasn’t about corporate burnout or escape. In fact, with over two decades of consulting and organizational analytics experience, he knew exactly what parts energized him: solving ambiguous problems, understanding how organizations really function, and turning complex information into something leaders could act on.

To focus on what truly energized him, he had to shift his path to align with what had changed: his life around the work. After welcoming his second child, the constant travel required by management consulting challenged his desire to be present with his growing family. Rather than walk away from the career he built, he saw an opportunity to distill it to the parts of the work he found most meaningful and build his business around them.

A Career in Data That Was Always About People

Before forming his LLC, Victor spent most of his career at the McChrystal Group, a consulting firm where he helped build an analytics business focused on organizational effectiveness, surveys, and network analysis. Through his 13 years at the company, Victor’s work centered on helping organizations measure what matters most when it comes to effectively executing their strategies. This unique niche grew over time and allowed Victor to help leaders map out not only “how you’ve structured the work,” but “how the work is actually happening.”

That distinction became central to how Victor approached analytics. While an organizational chart can help you see where people sit within an organization, it only provides a snapshot in time, acting as a still image of structure. What an organizational chart can’t capture is the dynamic pieces of an organization, like how information moves through a company, which relationships influence decisions, where communication breaks down, or which people others actually turn to when they need to get something done. That led Victor to realize that understanding how an organization performs meant looking beyond its formal structures to understand the people and relationships operating within them.

So, while Victor’s career on paper might look like a background in data, research, and analytics, he describes his professional focus differently: It has always been about people. Rather than fixating on numbers, Victor developed an affinity for taking complex information and translating it into human-centered stories that could give leaders greater clarity about how their organizations really worked.

Over his career, that approach let Victor work with C-suite leaders across global Fortune 500 organizations, using analytics to help them look beyond the org chart and understand the dynamics shaping their teams. He describes the work as giving leaders an “MRI” into how their organizations actually operate, using data to reveal relationships, patterns, and potential barriers to execution that might otherwise be hard to see.

For Victor, data wasn’t the end point. Numbers served as a tool for understanding people and turning what leaders were seeing, feeling, or experiencing within their organizations into insights and actions organizations can use to better execute their strategies.

That philosophy would eventually become the foundation for BridgeLayer. Through his consulting business, Victor helps leaders identify where their strategies may be breaking down by putting data behind intuition and making the human dynamics that influence execution easier to see. As Victor puts it, “I can make what you feel in your gut visible.”

Starting a Consulting Business Around What Matters

After nearly two decades developing that expertise, Victor didn’t want to leave the work behind. Starting BridgeLayer gave him a chance to focus on the problems he found most meaningful while creating more flexibility in how it fit into his life.

Victor with his father and son

While entrepreneurship wasn’t always part of the plan, it wasn’t entirely unfamiliar either. Victor grew up watching his father run a small print shop, where a “work hard and figure it out” mentality offered an early glimpse into business ownership. Later, working in a startup-like consulting environment gave Victor experience wearing multiple hats and helping build a business before taking the leap himself.

Knowing how to help organizations solve complex problems didn’t mean knowing how to navigate every aspect of business ownership. “I’m not an MBA. I’m not a legal expert,” Victor explains. After using a business formation service and finding the experience frustrating, Victor turned to friends’ recommendations when it came time to establish BridgeLayer. Those recommendations led him to ZenBusiness, where he found a more approachable way to navigate the formation process.

What began with forming his LLC became an ongoing source of support as Victor settled into business ownership. From navigating S-Corp tax status to tracking compliance requirements and key business documents, ZenBusiness made unfamiliar administrative responsibilities more manageable. With registered agent services and support when he had questions, Victor felt more confident handling the operational side of his business.

With BridgeLayer officially established, Victor could turn his attention to a different challenge: defining exactly what he wanted his consulting business to become.

Turning Intuition Into Insight

When Victor first stepped out on his own, he felt like he could tackle almost any problem a client brought his way. Over time, however, as BridgeLayer evolved, he began to recognize where his expertise could make the greatest impact and where he could offer the most value. Rather than trying to be an analytics firm or platform, Victor narrowed his focus to a specific problem he had spent much of his career solving: helping organizations understand whether their people are ready to execute the strategies in front of them.

Victor calls this “Execution Readiness”, a way of understanding whether the people and relationships within an organization are positioned to successfully carry a strategy forward. “I live in a space that some might compare to organizational diagnostics and effectiveness. I tend to call it Execution Readiness,” Victor explains. “Any organization undergoing a major change, from reorganizations, M&A, new product launches, or AI rollouts, has components that can determine how ready they are to execute on that change. My job is to measure those components, so leaders know where they stand and who they should be driving that change through to maximize the impact.”

For Victor, that work often starts with something less concrete than data: a leader’s intuition. A strategy may look sound on paper, but something isn’t translating into action. Teams might not be aligned, communication may be breaking down, or a new initiative may struggle to gain traction. Leaders can often feel those problems before they can pinpoint what is causing them.

BridgeLayer gives them a way to investigate that instinct. Rather than using data simply to confirm a problem exists, Victor uses it to distinguish between the symptoms leaders experience and the root causes beneath them. “My job is not to surprise people,” he says. “My job is to say these things you’re feeling are symptoms, and these things you’re feeling are root causes, and this is where I’d focus your efforts first.”

Victor saw that distinction play out while working with a technology company that had launched a new services arm as a strategic bet for the business. Three years later, the company was struggling to get customers to buy the service. The strategy existed, but something kept it from delivering results.

Through his assessment, Victor uncovered a surprisingly human disconnect: Only one person was connecting the services arm to the company’s sales team. Without stronger relationships between the two groups, the sales team had little understanding of what the services arm did or how to sell it. What looked like a sales or service problem on the surface was rooted in the relationships needed to execute the strategy.

That’s the gap BridgeLayer is designed to uncover. Rather than simply giving organizations a score, Victor connects what leaders want to accomplish with what their people actually experience — and helps them identify where to focus efforts to move from strategy to execution.

Building a Business and Life on His Own Terms

For Victor, one of the most rewarding parts of entrepreneurship has been discovering how much he enjoys building something from the ground up. After completing his first client project, he remembers driving home with his fist in the air, celebrating the realization that someone saw value in what he had created. That moment reinforced what he loves most about his work: the “zero-to-one” process of taking an ambiguous problem, figuring out how to solve it, and turning an idea into something tangible.

Of course, running his own consulting business hasn’t necessarily meant working less. Between managing clients, developing new offerings, and handling the day-to-day responsibilities of business ownership, Victor admits he’s as busy as ever. But what has changed is his ability to decide how that work fits into his life. Whether it’s being present for his children’s first week of school or taking a ski trip with his son, entrepreneurship has given him greater flexibility to make room for the moments that matter outside of work.

As BridgeLayer continues to grow, Victor is embracing what he calls a “season of yes,” exploring new opportunities and discovering where his expertise can make the greatest impact. And while the business is still evolving, the motivation behind it remains the same. After nearly two decades spent helping organizations better understand their people and turn strategy into action, Victor has built something that reflects his own priorities, too: meaningful work, the freedom to keep solving new problems, and more control over the life he’s building around it.
